Reddit × SurveyMonkey and the Hidden Decision Journey
What happens when people begin forming their decision about you before you know they are looking?
For generations, organizations have assumed that an important part of a consequential decision occurs after direct contact.
Increasingly, however, that may be too late to think of the decision as beginning.
FORMEX Evidence Brief No. 01 examines the hidden B2B decision journey identified by Reddit and SurveyMonkey research. The study found that 83% of B2B decision-makers conduct independent research before speaking with sales. FORMEX interprets this as an institutional issue as well as a marketing issue: prospects may form judgments about an organization before direct contact, using distributed sources the organization does not fully control. The Brief introduces the Correspondence Gap as the distance between what is true and what stakeholders understand to be true, and Distributed Authority as the growing influence of peers, search, third-party sources and AI on institutional representation.
Research released by Reddit and SurveyMonkey in March 2026 found that 83% of B2B decision-makers conduct their own research before ever speaking with sales.
The decision journey has not disappeared.
A significant part of it has simply moved out of sight.
The world may be forming an understanding of you before you have an opportunity to explain yourself.
1. The Research Phase No One Sees
The Reddit × SurveyMonkey study describes what it calls the hidden B2B journey.
For many, the research period is relatively short. But 31% spend several weeks or more researching before making a decision, with longer research periods particularly evident in software, professional services and human resources.
During that unseen period, buyers may already be discovering alternatives, comparing providers, examining reviews, checking claims, searching competitors, reading discussions, eliminating possibilities and creating a shortlist.
By the time an organization becomes aware of the prospect, the prospect may already possess a surprisingly developed understanding of the organization.
What understanding did they form—and from what evidence?
2. Search Is No Longer the Destination
Search remains important. The study found that 57% of decision-makers use search engines during early B2B research.
But search increasingly functions as a navigation layer rather than the final destination. Buyers identify possibilities and then move outward into other sources to validate what they find.
Direct engagement increasingly occurs after substantial interpretation has already taken place.
3. Trust Has Become the Scarce Resource
This is not simply an information problem. There is more information than ever.
The difficulty is determining which information deserves belief.
Can they find you?
Can they determine what you actually are?
Can they identify evidence they regard as credible?
Does the understanding they form sufficiently correspond with what is actually true?
4. What You Say About Yourself Is No Longer Enough
The study found that peer recommendations were trusted by 73% of decision-makers, compared with vendor websites at 55%, search engines at 54%, review sites at 46%, AI chatbots at 39%, and social media at 36%.
Institutional authority is increasingly distributed beyond the institution itself.
FORMEX describes this as Distributed Authority.
Customers, employees, former employees, industry participants, professional communities, review platforms, journalists, analysts, databases, social networks, search engines and increasingly AI systems all participate in the evidence environment surrounding an institution.
The organization participates in that environment. It does not completely control it.

6. You May Be Eliminated Before You Arrive
Organizations traditionally measure opportunities they can see:
Leads. Inquiries. Calls. Proposals. Meetings. Conversions.
But the hidden decision journey creates another category:
The prospect investigated. Something was unclear. Something could not be verified. Another organization appeared easier to understand or trust. The shortlist was formed.
And no inquiry ever arrived.
How much economic activity is affected by decisions organizations never realize they were considered for?

The consequences of misunderstanding may appear as small amounts of friction distributed across many decisions:
Individually, each event can seem ordinary. Collectively, they may represent material economic value.
What is the economic consequence of the distance between what is true and what prospective stakeholders understand to be true before direct engagement occurs?
8. The Website Still Matters—But Differently
The lesson is not that websites no longer matter.
The institution's owned information becomes the reference point from which other representations can be compared and verified.
A strong institutional source should make it easy to determine:
- who the organization is,
- what it does,
- what it does not do,
- what it claims,
- what evidence supports those claims,
- who is accountable,
- what distinguishes it, and
- where authoritative information can be found.
The objective is not simply persuasion. It is clarity that survives independent investigation.
9. The Buyer Is Becoming an Investigator
The modern stakeholder increasingly behaves less like a passive recipient of marketing and more like an investigator.
The buyer asks questions, searches independently, looks for contradiction, consults peers, examines alternatives and tests claims.
Increasingly, AI is accelerating portions of that investigation.
Subsequent SurveyMonkey research in May 2026 reported that 51% of B2B software buyers start their research with AI tools before search engines or review sites, while one-third reported purchasing from a vendor they had not previously heard of because of an AI recommendation.
The hidden decision journey may therefore become even more hidden.
10. From Marketing Question to Underwriting Question
A marketing response to this research might reasonably ask where the organization should appear, how it can generate more reviews, how it can improve search visibility or how it should optimize for AI.
FORMEX asks one that logically comes first:
What should stakeholders discover when they investigate us?
Before amplification, there must be something sufficiently clear to amplify.
Before optimization, there must be something sufficiently coherent to optimize.
Before a stakeholder is asked to trust an institution, there should be evidence worthy of that trust.
11. The FORMEX Hidden-Journey Test
Can prospective stakeholders find us when we are not present to guide the search?
Can they quickly determine what we actually are and what we do?
Can material claims be independently substantiated?
Do owned, independent and community sources describe substantially the same institution?
Which sources will a stakeholder consider credible?
Can someone independently determine why we are meaningfully different?
Does the picture they assemble correspond with what is actually true?
What decisions might be affected when any of those conditions fail?
12. What the Research Does—and Does Not—Establish
The Reddit × SurveyMonkey research does not prove that every B2B purchase is determined before contact.
Nor does it prove that every representational gap produces a measurable financial loss.
The study examined 1,202 U.S. business decision-makers and carries a modeled margin of error of approximately ±3 percentage points.
What it does provide is strong evidence of an important behavioral condition:
A substantial majority of decision-makers independently investigate before direct engagement.
The hidden decision journey did not create the Correspondence Gap.
It exposes its consequence.
When people conduct their own investigation, organizations can no longer assume they will have an opportunity to correct misunderstanding before a decision is formed.
What is true must increasingly be:
understandable,
supportable,
verifiable,
and sufficiently coherent across a distributed evidence environment.
The institution is being encountered before the institution arrives.
If the answer is uncertain, there may be a Correspondence Gap worth examining.
Understanding the Hidden Decision Journey
What is the hidden B2B decision journey?
It is the research and evaluation buyers conduct before directly contacting a seller or organization. During this period, prospective stakeholders may compare providers, review claims, consult peers, search third-party sources and form an opinion before the organization knows it is being considered.
What is the Correspondence Gap?
The Correspondence Gap is the FORMEX term for the distance between what is true about an institution and what stakeholders understand to be true.
What is Distributed Authority?
Distributed Authority describes the condition in which institutional understanding is shaped by multiple sources beyond the organization itself, including peers, communities, search engines, third-party publishers, databases, reviews and AI systems.
Why does the hidden buyer journey matter economically?
Because organizations may lose consideration, inquiries, conversions, partnerships or other opportunities before they even know a decision is being made. A gap in understanding can therefore become a gap in value.
